Product owner는 뭐하는 사람이니?

3년 전 모 e-commerce 업체에 Product owner라는 직무로 이직을 했을 때, 주위의 많은 사람들이 이 Product owner(이하 PO)라는 직무를 이렇게 생각했다.

웹사이트에서 판매하는 제품(product)들 중 특정 제품군을 담당하는 관리자.

아마  e-commerce 사업을 하는 회사라서 위와 같이 유추했을 가능성이 높지만, 대부분의 사람들은 PO의 Product을 ‘판매하는 제품(군)’으로 생각을 했다. 솔직히 나도 회사 인사팀에서 연락이 오기 전까진 Product owner가 뭔지도 몰랐고, 입사 후에도 한동안은 헤맸던 기억이 난다. (참고로 e-commerce 회사에서 판매 제품군을 관리하고 판매업체(seller)와 커뮤니케이션을 주로 하는 직군을 MD라고 주로 한다. 아마 Merchandiser의 약자 일 것이다)

 

그래서 Product owner는 뭐하는 사람이에요?

Product owner은 보통 자체 개발한 software를 기반으로 사업을 하는 IT 업체 특히 애자일 개발 방식을 따르는 회사에 있는 직무로, PO의 Product은 보통 software 중 일부 기능/모듈/서비스를 뜻한다. 예를 들어, 주문(order), 결제(payment), 검색(search), 판매자 사이트(seller office) 등은 각기 다른 product이라고 얘기할 수 있고, 이 product들을 담당하는 product owner들이 있는 것이다.

그럼 product owner가 하는 일은 무엇일까? 특정 product을 개발하여 서비스하기 위해선 개발자, 디자이너 외에 product owner와 같은 비즈니스 담당자가 필요하다. 뛰어난 기술과 화려한 디자인으로 제품을 만들어도 고객이 이를 사용하지 않으면 말짱 꽝이지 않는가. Product owner는 고객 입장에서 제품을 볼 수 있게 해주는, 그래서 결국 비즈니스로 연결되는, 방향타 같은 role이라 보면 된다. (물론 PO의 능력과 관심사에 따라 시선은 달라진다)

우선 일부 회사 채용 공고의 Product owner의 역할/책임을 보자. 아래는 쿠팡 e-commerce 조직의 PO 채용 공고이다.

PO는 회사의 조직, 상황 그리고 제품의 특성에 따라 다양한 일들을 하지만, 가장 중요한 몇 가지만 꼽아 보자면 아래와 같다. (내 의견이다)

  1. 고객이 원하는 바를 파악하여 이를 제품에 반영한다.(identify customer behaviors/needs)
  2. 제품이 가야 할 방향을 설정하고(product roadmap, vision), 제품을 개발하는 팀이 가장 효과가 크고 중요한 업무부터 수행할 수 있도록 우선순위 결정을 한다(prioritization).
  3. 고객이 런칭한 기능/서비스를 우리가 원했던 대로 사용하고 있는지 분석을 하고, 분석을 통해 배운 것을 다시 제품에 반영한다. (design > implementation/release > data analysis > learning > iteration of the process)

사실 나도 Product owner로 일하면서 처음 1년 동안은 닥치는대로 일했었다. 개발자, 디자이너들이 자기 본업에 충실할 수 있도록 운영 업무, 타 팀 컨택 및 협의 등 어찌보면 귀찮을 수 있는 업무들을 ‘내가 할게요’ 라고 하면서 처리했었다. 그러면서 내 업무량도 늘고, 야근도 늘어갔다. 허나 product management 관련된 도서와 문서를 찾아보면서 어느 순간 이런 깨달음을 느낀 적이 있었다. “아, 내가 개발자/디자이너를 돕는다고 내 본업(위 1, 2, 3번)에 focus하지 못하고 있었구나. 그리고 내가 이걸 제대로 못하면 배(team)가 다른 방향으로 갈 수 있겠고, 이는 오히려 우리 팀 개발자/디자이너에게 피해를 입히는 일이겠구나” 라고 생각을 했었다. 솔직히 입사 후 1년 정도 지난 시점이었던 것 같다. PO는 제품/팀의 우선순위를 설정하는 역할을 함에도 나는 정작 ‘내 업무’의 우선순위도 제대로 잡지 못하고 일을 하고 있었던 것이다. 그 깨달음의 순간 이후부터는 바쁠 때일수록 되도록 한 발자국 뒤에서 바라보려고 노력을 했었다. ‘내가 정말 중요한 일을 하고 있는가?’ 하고.

 

그럼 Product owner는 ‘관리자’ 인건가요?

결론부터 얘기하면 ‘아니다’. Product owner나 product manager 모두 Role 자체는 관리자의 느낌을 풍기고 있지만, 엄밀히 말하면 개발자나 제품팀의 다른 실무자들을 관리하는 역할은 하지 않는다. PO는 사람을 관리(people management)하지 않고 제품을 관리(product management)한다. 제품을 관리한다는 뜻은, 위의 ‘product owner는 뭐하는 사람이에요?’에 있는 3가지 주요 역할 그대로다.

위를 다시 해석해보면 ‘관리자(boss, manager)가 아니면서 개발자들에게 영향(influence)을 끼쳐 팀을 리드하고 제품을 개발해야 한다’는 뜻이다. ‘너 이거 해’가 아니고 ‘우리 이런 상황이니, 이러이러한 이유로, 이런 걸 하자. 그러면 이러이러한 게 좋아질 것이다’와 같이 개발자들을 설득해서 움직여야 한다. 개인적으로 이 부분에서 많은 PO들이 울고 웃을 것 같다. 각 개발자들의 성향에 따라 개발팀의 분위기는 천차만별이고, 나랑 생각이 다를 확률이 굉장히 높다. 이런 개발자들을 내가 원하는 방향으로 움직이게 하려면 각 팀이 work on하고 있는 제품의 vision을 보여줘야 하고, 감이 아닌 데이터(DB의 데이터든, 리서치 결과든)로 얘기해야 하며, 팀이 개발하여 릴리즈한 기능들이 비즈니스에 어떠한 임팩트를 끼쳤는지도 주기적으로 공유하면서 동기부여도 해야 한다. ‘동기부여’는 PO의 main role은 아닐지 몰라도, 내가 맡고 있는 제품의 성공을 위해서는 개발자들도 같은 미래를 보고 같이 뛰어야 한다. 이를 위해 PO는 제품 팀의 ‘관리자’는 아니지만 그들의 마음을 얻는 것이 필수라 생각한다.

그런데 Product manager는 뭐에요?

이 부분에 대해서도 할 말이 좀 있다만, 본 Posting이 너무 길어질 것 같아서 다른 글에서 다루어 볼까 한다. (이 글 참고 – Product owner? Product manager?) 내가 경험했던 위주로 Product manager가 뭔지, product owner와는 뭐가 다른지, program manager라는 건 또 뭔지 등에 대해 적어보겠다.

오랜 숙제, 영어

네덜란드에 있는 기업에 취업을 했을 때 주위에서 많이 궁금해했던 게 내 영어 구사 능력이었다. 특히 개발자가 아닌 개발팀의 비즈니스 담당자(Product Owner)로 취업을 했기에 더욱 그랬을 것 같다. 이에 오랜만의 올리는 첫 글로 영어에 대해 이야기 해보고자 한다.

 

너 영어 얼마나 잘 하니?

 

영어 실력을 어떻게 평가해야 하는 지 잘 모르겠지만, 우선 객관적인 ‘점수’로만 얘기해보면 아래와 같다.

  • TOEIC 955,  TOEFL 90, IELTS 7.5~8.0, OPIC Advanced

입사를 위해, 승진을 위해, 한국에서 회사를 다니면서 유학도 잠시 고민/추진해보고, 캐나다 이민도 준비해보면서 다양한 영어 시험을 경험해본 것 같다.  어렸을 적(만 6살)에 미국에서 2년 살았던 경험이 있어서인지 솔직히 중학교부터 영어 ‘시험’들은 큰 노력을 들이지 않아도 ‘점수’는 잘 나왔던 것 같다.

다만 이건 ‘점수’ 일 뿐이다. 개인적으로 내 영어 실력에 만족하지 않는다. 특히 업무에 적응하고 있는 지금 매일 영어로 스트레스를 받는 게 사실이다. 일상 회화는 무리없이 할 수 있으나 뉘앙스를 충분히 전달하진 못하고,  회사 미팅 중에 의견을 내세우거나 보고를 할 때 논리 정연하게 얘기하는 능력은 많이 떨어진다. 한국에서도 회사에서 영어로 일할 일들이 종종 있었으나 요즘처럼 하루 종일 영어로 일하는 경우는 (해외 출장 외에는) 없었다. 그래서 현재 내 뇌가 영어 환경에 적응하고 있는 중인 것 같다. 주위 동료들에게 물어보니, 그들도 처음에는 비슷한 경험을 했다고 한다.

 

영어 어떻게 공부했니?

어렸을 때 잠깐 미국에서 살기는 했었으나 귀국 후 15년간 제대로 영어 공부를 해 본 적이 없었다. 다행히 그 2년의 기간 동안 영어 듣기와 발음에 대한 감은 몸이 흡수를 했기에, 그 ‘빨’로 중/고등학교 내내 버텼던 것 같다. 그리고 대학교에서 열심히 놀다가 제대를 하니, 내게 남은 게 별로 없다는 걸 깨달았다. 난 항상 ‘난 미국에서 살았어’라고 생각하며 콧대가 높았는데, 15년이 지난 후에 영어 ‘회화’를 해보려니 말이 제대로 나오질 않았다. 소심한 성격은 아니라 외국인 친구를 만드는 데 어려움은 없었으나, ‘말하기’ 능력에 있어서 나는 내가 항상 생각했던/내가 기대했던 수준은 아니었다.

자존심이 상해서 공부를 하기 시작했다. 제대 후 대학 3, 4 학년 내내 노트에 모르는 단어를 정리하고, 영어 신문(International Herald Tribune)을 종종 읽고, 매주말에 신촌/이대에 있는 영어 토론 모임에 출석하며 영어를 말할 기회를 만들려고 노력했다. 전공이 공학인지라 영어에 파묻혀 살진 않았지만, 영어가 재밌었고, 이에 꾸준히 조금씩이라도 영어를 읽거나/말하곤 했다. 그 덕분인지 따로 공부를 안했음에도 대학 입학 때 600점 중반이었던 TOEIC 점수가 4학년 때는 890점까지 올라갔었던 것 같다.

입사 후에는 적성 고민을 하면서 개발직이 아닌 비즈니스 쪽으로의 기회를 찾고 있었고,  다행히 여러 기회를 잡을 수 있었다. 인도에 개발연구소를 세울 때 초기 셋팅을 하러 가서 몇 달간 인도인 엔지니어들 교육을 시키기도 했고, 첫 직장의 마지막 2년은 중남미 해외영업부서에서 일을 하며 거래처 미팅/내부 법인 트레이닝에서 제품 발표도 많이 하고, 여러 중남미 동료들과 직접 대화/컨퍼런스 콜/이메일 등을 통해 영어로 커뮤니케이션 할 기회가 많이 있었다. 그리고 Toastmasters라는 영어 토론 모임에서 다년간 운영진으로 적극적으로 참여하면서 미팅을 이끄는 법을 체득할 수 있었고, 업무와 다른 다른 주제의 발표도 많이 해 볼 수 있었다. 이 즈음에 주위에서 잘 한다는 얘기를 종종 들어서인지 자신감과 함께 영어 실력도 많이 늘었던 때이다. (주위에 좋은 사람들이 많았나보다.)

두번째 직장은 특이하게 Director급 이상, 특히 임원급 대부분이 미국인이거나 미국에서 일하던 외국인이었다. 그래서 ‘보고’ 시에는 영어로 미팅을 할 수 밖에 없었고, 사내 문서도 되도록 영어로 작성을 했다. 특히 이메일이 아닌 장문의 문서를 영어로 작성하는 경험을 해봤던 게 재미있었다.  다른 사람의 문서를 참조하면서 어떻게 글을 써야 할 지, 내가 부족한 게 뭔지 계속 배워나갈 수 있었다.  그리고 이때 lean startup, Product management 관련된 개념, 일하는 법, 용어 등을 배울 수 있었고, 현재의 직장으로 이직을 할 수 있는 bridge가 되어 주었다.

정리하자면 두 가지로 압축할 수 있을 것 같다.

  1. 꾸준히 공부해라. 개인적으로 ‘하루 30분 공부’ 이런 건 못한다. 하지만 틈틈이 듣고, 읽고, 외우고 하면 일년 후에 조금은 나아진 자신을 볼 수 있다. (영어 신문 타이틀만 훑기, 미드 영어자막으로 보기, 좀 오래 걸려도 책 원서로 읽기 등)
  2. 기회를 만들어라. 못한다고 두렵다고 미루면 평생 못한다. 영어를 좀 더 많이 사용할 수 있는 부서로 이동하고, 모임에 참여하고/이끌고, 남 앞에서 발표도 해보는 등 나를 둘러싸고 있는 ‘틀’을 좀 더 넓혀 나가야 한다.

부처님 말씀 같으나, 나는 위 두 가지를 15년 넘게 실천해오고 있다. 사회생활을 하면서도 단어장에 모르는 단어/표현을 정리하는 것은 계속 했고, 지금도 계속 하고 있다. 애기 재우고 새벽에 미드를 보면서도 옆에 단어장에 좋은 표현을 적는다. (공부 때문에 보는 미드는 아니다)

솔직히 네덜란드에 와서 일하는 것 두려웠고, 지금도 자신감이 충만하진 않다. 하지만 항상 어려운 상황에 던져지게 되어도 언젠간 적응하고 잘 하게 된다는 것을 경험으로 배웠다. 그래서 너무 조급해 하진 않으려 한다.

 

지금은 뭐하고 있니?

요즘은 회사에서 내가 느끼는 영어 스트레스의 원인을 분석해보고 있다. 몇 가지가 있다.

  1. 여러 국가에서 모인 사람들이랑 일하기에 각각 표현이 다르고 특히 억양이 굉장히 다르다. 그래서 알아듣는 것부터 어렵다.
  2. 특히 이해하기 어려운 대화/미팅은 데이터 분석, data science 관련된 내용들이다. 내가 아직 이 회사의 비즈니스에 대한 이해도가 낮아서도 있지만, data analysis/science 관련 용어들도 잘 catch 하지 못하고 있는 것이 사실이다.
  3. 일반 대화를 하다가도 중간에 단어나 표현을 찾기 위해 잠시 멈추거나 문장을 제대로 마무리 하지 못하는 경우들이 종종 있다. 원어민이 아니니 당연할 수 있지만 그래도 자존심 상한다.
  4. 내가 하고 싶은 말을 내가 원하는 뉘앙스로 다 전달하지 못한다. (위 3번이랑 겹친다)

우선 1번은 시간이 해결해 줄 것이라 믿는다. 그리고 2번을 위해서는 사내 Training이나 MOOC(Udemy, Coursera 등)에서 데이터 분석, 통계, 데이터 과학 등에 대한 영어 강좌를 틈틈히 들으려 한다. 마지막으로 가장 어려운 3, 4번의 개선을 위해서는 ‘자주 쓰는 동사구'(phrasal verb?)나 표현 등을 매주 몇 개씩 외우면서 매일 대화에서 최대한 사용해보면서 체화해보려 한다. 솔직히 하루 해보고 흐지부지 되었지만, 욕심내지 않고 조금씩 유용한 표현을 암기하고 일상 대화에서 사용하다보면 나중에는 구사 가능한 표현이 많아지지 않을까 한다.

또한 위 3, 4번의 개선을 위해 Youtube에서 많은 동영상을 찾아봤는데, ‘원어민처럼 말하기’ 위해서 여러 동영상에서 추천하는 방법은 ‘혼자서 계속 영어로 생각하는 연습을 해라’이다. ‘아 오늘 아침에 미팅이 하나 있지’ 라는 출근길 생각도 ‘Ah, I have a meeting with Robbert at 10am today’ 와 같이 영어로 하라는 얘기다. 그리고 영/영 사전을 사용하라는 조언도 많다. 그래서 2주 전 정도부턴 회사에서 모르는 단어를 찾을 때 Merriam Webster 영/영 사전을 주로 사용하고 있다. ‘영어로 생각하는 것’은 아직 훈련이 좀 더 필요할 것 같지만, 매일 영어 문서를 읽고 쓰고 영어로 미팅하고 대화하고 하다보니 자연스럽게 영어로 생각을 하게 되는 경우도 생기게 된다.

 

반 년 후에 다시 보자

위에서 얘기한 방법들을 몇 달간 사용해 볼 것이다. 훈련의 결과가 어떨지는 잘 모르겠지만, 그래도 지금보다 영어 때문에 받는 스트레스는 적어지지 않을까 한다. 반년 후에 다시 내 상태를 살펴보고 블로그에 업데이트를 해보겠다.

영어. 욕심 생기면 끝이 없다.

In a radio program I had tuned into in last Saturday morning, a how-to-succeed lecturer was speaking about the status quo of current social environment in Korea, which makes least possibility to succeed.

I was working out, lifting up some weights and doing sit-ups in my room, not concentrating to the radio. Suddenly, a sentence caught my attention.

“Don’t be a Mo-beom-saeng(model student), we need young Mo-heom-saeng(Adventurer).”

In current social and economic situation, South Korea isn’t said to be a good place to start a new venture business. Since, though you have an innovative idea or a state-of-the-art techonology, current market is organized for a small company to be taken advantaged by a few conglomarates(In Korean, so called Jae-beol(재벌)), end up by taken over by them.

Several economists criticize these social situations adding that it nibbles away the sustainability and the growth potentiality our country. They end up the interview saying that we have to develop a clear and a justifiable market environment for future Korean tech-based major company such as Google, Apple, Microsoft, etc…

Being a Mo-heom-saeng(Adventurer) is really important for the country and your life as well. Mo-beom-saeng(model student)s are also important since they are the ones who manage our society. But without Mo-heom-saeng, no creation will be done, which makes innovation and gathers moneys, people and their passions into a new ocean.

As I mentioned in the prior paragraph, social and institutional strategy should be provided for adventurers to be a new leader of our society who will develop a new market and give profit back to our country.
I really wish my country to be a prosperous land, but by playing a fair game. Not only competing with other country, but also providing a domestic market which enables to paly a fair game among all companies regardless of its size or political influences.

The new trend IoT (Internet Of Things)

If you’re interested in IT industry, or at least if you carefully read newspapers everyday, you’ve probably heard of the word ‘IoT(Internet Of Things)’. This conceptual word ‘IoT’ is being mentioned in every media whenever they talk about the ‘future’ of human life beyond IT industry.

Okay, then, what is this IoT? Literally it means that Internet is on everything. It means that everything is connected each other and information is being shared among connected devices. Then, let’s define the ‘device’ which will be connected under the concept IoT. Speaking of consumer electronic goods, PC, smartphone and tablet are the basic IoT device. Wearable devices, such as smart watch and glasses, are also an important axis of IoT, furthermore big mechanical devices in manufacturing, logistics or other industries could be connected to internet via installed sensors. IoT won’t only affect consumer goods, but also will cover various devices used in diverse industries.

Then, what will benefit us if the world is connected? I think the intuitive example would be the Smart Home. You’ll probably be familiar with the scene that a man outside controls everything in the house just with a smartphone. It is not a imaginary scene anymore. Nowadays technology made ourselves possible to control home appliances, display, security systems, temperature and even lightings with just a single small smart device. Don’t you think it would make our lives more convenient than before when we had to manage everything physically and manually?

According to renowned research firm Gartner, the number of IoT device will grow to 26 billion in 2020 resulting in $1.9 trillion in global economic value-add. Still clueless how big this number is? The number of smartphone sold among the world were 1 billion in 2013.

Drastic M&A actions of global players are also a good evidence of the changing trends. Samsung has launched a smart watch device, Galaxy Gear, and Google announced ‘Android Wear’ several weeks ago which is an operating system customized for wearable devices. Another giant Apple reportedly will launch their first wearable device iWatch some time soon. Plus, the big deal between Facebook and Oculus was the biggest news in March in IT industry. Oculus, the tech company which spearheads the VR(virtual reality) head mount device technology, were sold to Facebook at 2 billion US dollar. Oculus’ headsets weren’t commercialized yet but Facebook foresaw the potentiality of the technology.

We have just started the first step of IoT and we can see numerous hurdles ahead of us. What would be the most important factor to actualize IoT if we think of the ‘connected’ world? I think ‘battery’ and ‘big data’ technologies will be the key factor to spread IoT devices to the world. Devices should be operated with the lowest level of power consumption. Battery itself should be durable, but the power consumption of wireless communication technology should also be enhanced along with the battery itself.

However, the concern on the privacy infringement keep rises as the technology develops. if the sensors and cameras connected to the network is mistakenly (or maliciously) used by unauthorized person or organization, the effect will be unmeasurable in negative way. Even now global behemoths or information agencies have transcendent power to monitor everyone’s day and night without difficulty. (and without personal agreement) We’ve witnessed this side effect out of the US surveilance issue leaked by the former NSA officer Edward Snowden. In more familiar example, the movie ‘Minority report’ starred by Tom Cruise is showing the negative use cases of the technology.

But despite several negative effects of IoT technology, it is certain that this will be our future which came closer than we’ve expected. IT giants are investing huge amount of budget on IoT in order to spearhead this inevitable trend to preoccupy the market and magnify the potential interest. I don’t want to say that every individuals should jump into IoT. But if we at least perceive the changing trend and prepare how to deal with the side effects, IoT will shed positive light on our future.

 

Knowledge is power. Professionals will try their best to spotlight beneficial features, but usually not the adverse side-effect. That’s why we should keep focus on the changing trend. You don’t need to analyze Techcrunch(popular digital IT news) everyday. But consistent observation on the new technology will help ourselves smoothly adapt to the new future.
